Drawworks Gearbox Rebuild: Running the Numbers Before You Order Anything

Every other gearbox decision on a rig can be argued about on price. This one cannot.

A drawworks gearbox has no backup. When it stops, the rig stops, and the meter keeps running whether anyone is drilling or not.

That single fact changes the arithmetic. The quote for the repair is usually the smallest number in the whole conversation.

Treating it as the deciding number is how rigs end up sitting for weeks to save an amount the rig burned through before the first week was out. What decides this is your day rate multiplied by the days you are down. Everything else is detail.

Start With the Day Rate, Not the Quote

The Repair Invoice Is the Small Number

US composite land rig day rates have run in the low twenty thousands per day in recent years, and super-spec rigs price higher.

Whatever your own contract says, put that figure in front of you before you compare any two quotes. It is the multiplier on every option you are about to consider.

A three-day difference in turnaround is worth more than most of the price gaps between shops. A three-week difference is worth more than the entire repair.

Once you see it that way, the question stops being what does it cost to fix. It becomes how fast can it be back and still be right.

Four Routes, Four Different Downtime Bills

There are four ways this ends, and they are not close to each other on the calendar.

A field repair on isolated damage measures in days.

A full rebuild, with the unit shipped, torn down, inspected, and rebuilt with new gears and bearings, typically measures one to three weeks depending on what the teardown finds.

A remanufacture, where components get machined because nothing is available to buy, runs longer than that.

A new OEM unit is quoted in months. On older National and NOV models it may not be quoted at all.

Those ranges depend on scope, and no honest shop gives you a number before it opens the unit. What the ranges do establish is the shape of the decision, and the shape does not change. The fast options are cheap in the only currency that matters here.

Why the Gear Train Is the Single Point of Failure

A Drawworks takes power from two or three drive motors, reduces it through a gear train, and turns a grooved drum that spools the drilling line.

Load reaches the hook through however many parts of line are strung, ten to fourteen on most rigs. That multiplication is why a hook load over a million pounds is possible at all.

Read the chain backward and the exposure is obvious. The lines are multiple and replaceable. The motors are multiple. The drum is a single item but a simple one.

The gear train is a single item and a complicated one, and every pound on the hook is reacted through its teeth before it reaches anything else.

A National 1320 UE runs 2,000 horsepower into that gear train from two GE-752 traction motors rated 1,000 horsepower each. An NOV ADS-10T runs 3,000 horsepower in from three DM27 motors at 1,229 horsepower each.

Neither has a second gear train waiting.

The duty cycle finishes the argument. Tripping pipe loads and unloads the same teeth thousands of times over a well, and the symptoms of a gearbox that is starting to give up show up in the middle of that cycle rather than at a convenient moment.

What Actually Fails

Drawworks gearboxes arrive with a short and fairly repeatable list of problems.

  • Gear teeth pit and spall under hoisting and shock loads, and the unit starts to whine before it starts to fail
  • Main bearings lose preload under the dynamic loading of tripping, and shafts move where they should not
  • Seals leak, and a unit that has been down on oil for a while has damaged more than the seal
  • The unit overheats during sustained high-load hoisting, which accelerates everything above
  • Drum drive shafts and splines wear from reversing torque
  • Brake and clutch components lose capacity on units equipped with them

Most of that traces back to two causes.

Contamination and lubricant breakdown do the slow damage, and the correct lubrication practice costs measurably less than any of the outcomes it prevents.

Shock loading does the fast damage. There is less to be done about that beyond building the unit properly.

The older units are where a shop’s own machining capability stops being a marketing line. It becomes the difference between a rebuild and a scrapped unit.

When a gear for a 1320 UE is not sitting on anyone’s shelf, precision replacement parts have to be cut. A shop that can only source parts will quote you a lead time instead of a repair.

Choosing the Route

Two things decide it: how much of the unit is worn, and how long you can be down. Nothing else has much of a vote.

If the damage is isolated and the rig needs to turn this week, a repair puts the failed components back and gets you moving.

If wear is general but the schedule is still tight, an expedited rebuild costs more and buys days. On a rig those days pay for themselves.

If you have a planned window, a full rebuild is the right answer for most units. Complete teardown, new gears, bearings and seals to factory tolerances, reassembly, and load testing.

And if the unit is old enough that parts are no longer made, a remanufacture restores it instead of replacing it. On an obsolete National transmission that is frequently the only route that exists.

A new unit belongs in the conversation only when the housing is cracked past repair or the design has genuinely changed. Cotta’s guide to gearbox replacement for critical operations covers where that line sits.

Nobody should be quoting you a route before the unit is open. A quote given before teardown is a guess, and the way repair cost is actually built up makes that clear enough.

The Spare Unit Changes Every Answer Above

Operators who have been through one unplanned drawworks failure often come out of it holding a rebuilt spare. That decision quietly rewrites the whole calculation.

With a spare on the ground, downtime collapses to the swap itself. The failed unit ships out, gets torn down properly, and comes back as the next spare, all of it on a schedule nobody is standing over.

The expedited rebuild premium disappears, because there is no longer anything to expedite. The remanufacture route becomes available on old units that would otherwise have been condemned purely for lead time.

The cost of carrying a spare is real. It is the purchase or rebuild of one gearbox plus the space to keep it.

Set that against a single unplanned outage at your day rate and the comparison usually resolves itself in one line. That goes double on rigs running older National transmissions, where nothing can be bought quickly at any price.

There is a middle position worth knowing about. Some operators keep a spare gear set and bearing kit instead of a whole unit.

That does not eliminate the teardown, but it removes the part of the wait nobody can control. On obsolete models it is often the only version of the idea that is practical, since the parts have to be machined to order whether they are cut now or cut later.

Cutting them now, while the rig is turning, is the entire point.

What Shortens the Job

Turnaround is partly the shop and partly what arrives with the unit. These shorten it every time:

  • The full nameplate, model, and serial number, photographed rather than transcribed
  • What the rig was doing when it failed, and whether the failure was sudden or gradual
  • Oil sample and what came off the magnetic plug
  • Whether the unit was making noise before it failed, and in which speed
  • Your actual required back-in-service date, stated up front, so the shop can quote the route that meets it
  • Whether you have a spare in the yard, since that changes the right answer completely

Units are run under load before they ship. The testing standards a shop holds itself to are worth asking about, because a gearbox that was only reassembled is not the same thing as one that was proven.
